Former Florida HC Billy Napier pinpoints what went wrong with Gators

Billy Napier wasn’t terrible as head coach of the Florida Gators, but he certainly didn’t live up to the expectations in Gainesville.

After going 40-12 in four seasons with the Louisiana Ragin’ Cajuns, the expectation for Florida was that Napier was an up-and-coming head coach who just needed his one big break. 

Florida was willing to provide him the chance, while the Gators felt that Napier’s rising status in the coaching world could help them get back into national championship contention.

That’s not how it played out. Aside from a brief glimmer of hope during the 2024 season, Napier was average, at best, for the Gators. In fact, he was just a hair below average.

He went 22-32 and was fired after a 3-4 start in 2025.

Now, looking back on his time with Florida, Napier can admit that perhaps the changes that happened in college football during his time in Gainesville led to some of the Gators’ issues.

“I think that we really struggled to manage the workload that came with NIL, that came with the portal,” Napier recently told On3. “I think in general there, the work continued to be loaded up in terms of my responsibility to our team and to our entire organization. So, for me, in general, if I can sum it up, I would say the ability to delegate and hire exceptional people in certain areas and hand over more responsibility to those guys and empower them to do their job at a high level.”

Billy Napier to cede playcalling at James Madison

Actually, it was the inability to adapt that doomed Napier, though figuring out how to delegate is part of adapting.

Now the head coach of James Madison, one has to wonder how that will impact his views on running a program moving forward. 

One thing is certain, and that is that his grip on offensive playcalling will be lessened. Napier learned at Florida that his decision not to let go of play-calling actually hurt the program as a whole.

“I think that that took away from the level of detail that I had provided in a lot of those areas in the past,” Napier said. “And then once my back was against the wall, I wasn’t confident or comfortable enough to hand that over to somebody else.”

Cam Aiken will run the offense at James Madison, and he’ll be an intriguing fit as the offensive coordinator under Napier. At East Tennessee State, Aiken’s offense averaged 32.5 points per game in 2025.
